The 1:1 question that breaks loops
Most 1:1s rotate through the same status updates week after week. One question can change what the meeting is for, and usually does.
Recurring 1:1s tend to settle into a familiar loop: status, blockers, what's coming next. Useful information, but rarely the conversation that actually moves the relationship — or the person.
The question
"What's harder right now than it should be?" Then shut up. The answer isn't a status update. It's where the person actually needs help, the part they've been quietly tolerating, or the structural friction nobody has the seniority to name.
Why it works
It invites the report to surface the thing they wouldn't bring up unprompted — because it sounds like a complaint, or because they're not sure if it's their problem. Knowing about those is most of the value of being a manager.
Stop reviewing status in 1:1s. Status fits in a doc. The conversation doesn't.
